Building the migration plan before the product page comes down
The fix isn't reacting faster once renewals start failing - it's sequencing the discontinuation so the subscribers get moved before the catalog change, not after.
- Before archiving or deleting anything, pull the list of active subscriptions currently tied to that product or variant - this is the step that gets skipped when a discontinuation is run as a pure catalog task
- Decide the replacement mapping ahead of time - which new product or variant each discontinued one maps to - instead of leaving that call to whichever support rep answers the first ticket
- Message affected subscribers ahead of their next renewal with a replacement already selected but still changeable, rather than a swap they discover in a shipment or a decline notice
- Keep the old product active - unlisted, but billable - for exactly as long as it takes to migrate the subscribers still on it, then retire it once the last one has moved off
- Track how many subscribers complete the swap themselves versus accept the default versus cancel outright, so the next discontinuation runs from a working playbook instead of a blank page
